Introducing The Ambience Associates
After more than ten years as Stephen Spencer + Associates, we’re changing.
We’re now…
Yes, there’s a new name and a new look. But this is about much more than changing the sign above the door. It’s about putting a clearer identity around what our business has become, the way we work and, most importantly, what we believe visitor attractions need from us. Because the world our clients are operating in has changed too.
A different landscape for visitor attractions
The certainty of the pre-Covid years has gone. Costs have risen, funding is under increasing pressure and audiences have more choices than ever about where they spend their precious time and money.
Visitor attractions are being asked to deliver greater social, cultural and commercial impact, often with fewer resources. In that environment, commercial performance isn't separate from organisational purpose. Increasingly, it's what enables organisations to continue delivering it.
That's why our mission as The Ambience Associates is Achieving Viability for Visitor Attractions.
And when we talk about viability, we mean something much bigger than simply making more money.
A viable attraction understands where its opportunities lie. It makes the best use of its investment and resources. It creates experiences that people value. It has an operation its team can realistically sustain. And it develops the skills, confidence and capability to keep improving. Ultimately, it's about being more in control of your future.
The gap between vision and visitor reality
Over the years, we've worked with visitor attractions, museums and heritage organisations of very different shapes and sizes. Again and again, we've seen a similar challenge.
Organisations invest considerable time, money and expertise in their vision, buildings, collections, stories and experiences. But somewhere between that vision and what happens every day, opportunities can get lost.
That's because visitors don't experience an organisation in the way it's structured. They don't see marketing, operations, interpretation, ticketing, front of house, retail and catering as separate departments. They experience one journey.
A confusing booking process. A brilliant welcome. A story that unexpectedly connects. A café that doesn't quite meet their needs. A missed opportunity to engage, upgrade or purchase.
These individual interactions can seem small, but together they determine how an attraction feels, what visitors remember, how they talk about it afterwards and, yes, how much they're willing to spend.
We think of them as moments of truth.
Understanding those moments, and what they're collectively doing for both the visitor and the organisation, sits at the heart of our approach.
Putting Ambience at the centre
The other important part of our new name is Ambience. Over the years we've developed and refined a methodology for looking at how attractions really work and how visitors really experience them. We call it Ambience Architecture.
It looks across the whole visitor experience through three interconnected lenses:
Spaces + Places – how physical and operational environments work, from arrival and orientation through to facilities, flow, retail and catering.
Empathy + Emotion – how people experience each interaction and how those moments make them feel.
Storytelling – how an organisation's purpose, identity and stories are expressed throughout the experience, not just through formal interpretation.
Together, they help us ask some deceptively simple questions.
What should visitors experience? How should it make them feel? What should they understand and remember? What opportunities should that experience create? And can the organisation actually deliver it effectively and sustainably?
This isn't about creating something impressive on paper that sits on a shelf, it's about creating experiences that work when the doors open.
Better experiences create better outcomes
Visitor attractions ask people to exchange two incredibly valuable things for an experience - their time and their money.
We think both sides should get a good return from that exchange. We call this ROEE – Return on Excellent Experiences.
Because when visitors have excellent experiences, they engage more deeply, advocate more strongly, perceive greater value, are more likely to return and have a greater propensity to spend. The return isn't purely financial. It can be commercial, operational, emotional, reputational and mission-led.
Better experiences create better outcomes. And better organisational outcomes give attractions greater capacity to fulfil their purpose.
More Ambience. More Associates.
There's another reason for the change. Stephen Spencer + Associates may have had Stephen's name above the door, but the work has never really been about one person.
Over time, we've grown into a collective of experienced specialists with first-hand expertise across visitor experience, operations, retail, catering, ticketing, pricing, audiences, marketing, interpretation and commercial development.
So we're putting the Associates where they belong, front and centre.
Don’t worry, Stephen isn't disappearing anywhere. Far from it. But becoming The Ambience Associates better reflects how we actually work. We build the right team around the challenge rather than trying to fit every challenge around a fixed team.
Our Associates bring different specialist expertise, but share the same commitment to helping visitor attractions become stronger and more viable. So perhaps the simplest explanation of the change is more Associates, more Ambience, and a much clearer articulation of the thinking that has increasingly underpinned our work.
Strategy is only useful if you can make it happen
Some things haven't changed. We're still not an agency. And we still don't want to be the kind of consultancy that hands over an impressive report and disappears, leaving the client wondering how on earth they're supposed to implement it.
Our Associates have worked inside the sectors we support. We understand the reality of taking a great idea and making it work for visitors, teams and organisations.
We're interested in “What could this become?”. But we're equally interested in “How will it actually work?”. That's why practical implementation is one of the building blocks of The Ambience Associates.
We want organisations to be stronger because they worked with us – whether that means becoming more commercially successful, creating a better visitor experience, developing a more confident team, getting a better return from investment or building the capability to continue improving long after we've gone.
So, what's next?
The Ambience Associates gives a new identity to a team, methodology and way of thinking that have been developing for years.
Over the coming months, we'll be sharing much more about Ambience Architecture, our Visitor Journey Model, ROEE – Return on Excellent Experiences, the expertise of our Associates and the work we're doing with organisations across the visitor economy.
But the starting point is simple - See your attraction through your visitors' eyes.
Because when you understand how people really experience your organisation, you start to see the gaps, disconnects and opportunities that can be almost impossible to spot from the inside. That's where the journey towards greater viability can begin.
